Even if the AI tools totally did the work of junior devs and only needed a senior dev to oversee it, laying off all the junior devs is still obviously problematic since at some point you will need a new senior dev.

A few points:
1.) Juniors can do actual out-of-the-box problem solving (though they're often a bit shy about it). Contrary to LLMs, they can think up solutions considerably removed from their “training sets.” This does not mean this has to be very difficult, just unusual stuff that regularly pops up in professional programming. Remember: programming is not a kind of translation that solely consists of pattern transformation and Lego-ing together existing solutions. It is also creative problem-solving.
2.) Juniors have a great, intuitive grasp of the real world, society, and culture, which the AI does not. If you have a well-structured, sensible codebase that maps well to the real-world task, juniors can understand it without many difficulties. LLM performance, OTOH, deteriorates (exponentially?) with large codebases.
3.) Juniors converge in their problem-solving to either a verified solution or to admitting incompetence. AI, on the other hand, proposes many non-working solutions and will never admit incompetence. So LLMs often enter an infinite loop of hallucinations. In those awful loops, you typically do not know when exactly the last reality-connected answer occurred, which is obviously highly problematic. OTOH, a junior dev can just tell me what they tried already and why they are stuck, and I can take up the ball from there. Of course, I assume that a junior dev does not suffer from narcissistic personality disorder and does not lie to my face if they don't know something.
4.) I have not seen any agent that can actually safely navigate and grasp interactive output and correlate it to the code. They do not recognize by themselves that the button they made is broken; I have to explain it to them. They also cannot reliably use debuggers when provided access to them and do the craziest nonsense. I expect from a junior that they can use a debugger and do post-mortem debugging with core dumps and fix non-complex bugs.
5.) Juniors are capable of continuous learning. For example, their understanding of your codebase is already much better a month in—you do not have to wait until they become seniors for MASSIVE improvements. As mentioned, LLMs behave like someone who suffered from anterograde amnesia and just has a few notes from the day before; they are stuck.
So IMHO, “AI = junior dev” is a terrible mental model.
PS: Of course, I can imagine a junior who is so extremely incompetent that they are basically useless and just cost me time and energy for supervision. In that case an LLM is preferable.

My comments on junior devs are a but tongue in cheek. And AI is actually pretty good at boilerplate code but terrible with edge cases. I don’t build web apps but research software and AI is great for the infrastructure around my core code.
Still, “LLMs = juniors” is something you hear very often, and so many people, including C-level executives, earnestly believe it.

Historically, if you already achieved automation that produced mediocre, human-like work for a task, then you could bet on this skill becoming irrelevant, at least in the medium term.
Like when compilers appeared in the 1950s, their output was “meh.” Ok, skillfully handwritten machine code was more performant than compiler-generated code up to the 80s, and early compilers also suffered from reliability problems.
But it still was an automation which produced human-like work, that could be judged by normal standards.
This means there was a clear concept of who was responsible for errors. If valid C code produced buggy assembly, it was the compiler developer's fault, not the programmer's.
LLMs are nothing like that because of their bizarre, inhuman behavior. There simply is no workable concept of responsibility. There cannot be since they are opaque, impenetrable black boxes.

Regarding boilerplate: it helps to use expressive programming languages, that cut down the boilerplate needed. If this is not possible, I typically find it far more relaxing to use templating engines, that deterministically produce code according to instructions - than to coax highly questionable code out of an LLM that I have to very carefully review.
Agreed. I find it does a great job of refactoring out the intermixed generic code into simple well documented testable functions that I can trust are stable and thereafter mostly ignore. That then just leaves the unique code that solves the problem for me to deal with. It’s also really good at quickly identifying things I didn’t think about on my first pass through an implementation. This works particularly well if you use one model to pair program with, and a different model for code review. But the key reason this works is because I as a domain expert (at least in theory) am working in partnership with the AI. That is the exact opposite of the customer support use case.

It is not good at boilerplate code. At my work managers urged us to explore and use cursor as much as possible. So I did exactly that documenting every failure or success of AI assistance. Now my doc holds around 40 failures and up to 15 successes. Sounds terrible if you want to run a bussiness
While this view does have a nice ring to it I think it is also way off and doesn’t align with my experience in the field. I’m a SR dev on a team with a significant number of of JRs and our company leaned in hard to Cursor ect.
Based on my experience reviewing dozens of real world PRs from “agents” and JR devs, I strongly believe that JRs still much more generally intelligent than even the “thinking” LLMs at software engineering tasks.
Over the last couple of years I believe I’ve developed the correct heuristic: Coding assistants can do well if **both** of these conditions are met: 1) the entire problem/solution fits in the LLMs context window and 2) the problem/solution is sufficiently represented in the training data (i.e low distribution shift from GitHub/documentation data).
If a coding task does not meet both of these criteria then the JR developer will usually outperform the coding assistant. As in, they’ll come up with a working solution. A SR, of course vastly outperforms in this scenario.
You’d be surprised how many coding tasks in professional software development do not satisfy both criteria. The larger the team and more mature the codebase is, the less frequently tasks will meet these two criteria. Therefore the vast majority of JR dev tasks do not satisfy these criteria (most JR jobs are at big, mature companies).
Ironically, it’s extremely hard to design benchmarks that fail to meet these two criteria, given the fact that the readily available coding task datasets available for challenges like SWE bench are by definition meeting these two criteria.
And even more ironically, the loudest voices in the “vibe coding” community are startups (see YC/Gary Tan’s hilariously cringe podcast), where the majority of coding tasks will meet these two criteria. Tasks like implementing CRUD backends and branded UI components (think text fields, combo boxes, menus) check both boxes quite easily.
But, the real kicker here is: if **all** of your startup’s coding tasks meet both criteria, then by definition your software will only be differentiated aesthetically. In other words, your startup’s product will only be a slightly better version of a product that a non technical person could make with a nocode tool in a fraction of the time. Therefore, it’s just a matter of time before a competitor comes in with a human engineer + designer come in with a novel product.
Just to add my own view. The value of a Junior Team member is not in how much code they churn out, it is that they can (like all good employees) react dynamically to business needs, and, over time, learn enough to know when to react and how, and when to do nothing.
Also, a lot of what I have Junior team members doing is just speaking to end users, gathering requirements, trying to understand what people really need rather than what they say they want etc. etc. Then I work with them to devise a workable solution that problem which they can crack on with supervision, as needed. The coding part is rarely the bottleneck - the problem specification and solution design is.
Personally I think these tools will just raise the ceiling on how much, how fast, and how ambitious existing team's projects/output can be. And if every company has that advantage, then nobody does.
I think the difficulty is to educate young devs how to use AI productively. To simplify, in my experience, LLMs know everything about every programming language, but they are not good at software engineering. The problem for junior devs then is how to learn to be a good software engineer when they dont learn to be a good coder first (because they delegate coding to LLMs)?

There is some limited evidence that recursive training reinforces the existing distribution and worsens generalization, but so few organizations can train frontier models, and they have powerful economic incentives not to produce negative results, that evidence is limited and not derived from frontier models.
The current model of "learning" is to make the context windows huge (and for the commercial models they are large indeed - able to ingest moderate sized codebases in their entirety) and try to inject all the relevant information in to the prompt or do RAG over even larger knowledge bases.
The models are getting better and closer to AI as we build in RAG and tool-use. Using Python to be our symbolic "AI" and RAG over curated documents as our memory - we are closer than ever before but clearly still not there. I remain skeptical that LLMs as executor will get us to AGI/ASI but I am not adamant -- though it is clear than LLMs alone will not get us AGI and the inability of existing models to truly learn (or frankly even locally learn - I still get stuck in loops where I point out an error, and the model apologizes profusely, before reproducing the same error I just pointed out, all the while insisting it is not) reinforces my skepticism.

I think a combination of adversarial learning/RHLF, RAG, using Python or other languages/tools in chains of thought is improving LLMs, especially perhaps for coding, without declaring them simply a false path to abandon for some kind of neurosymbolic AI. I think the way forward is a hybrid approach, though scaling is NOT all you need.
I use AI quite a lot. I see its successes and its failures. There are far more failures than the hype would lead you to believe but I derive “mundane utility” from it. The idea that anyone would let even the frontier models work without close supervision is mind blowing, and thus far all the attempts I am aware of have ended in failure. It can probably increase the efficiency of your workers in some areas but it is not 10x or 100x for me. I just lost about an hour to GPT-5 giving me a step by step guide to moving a pdf page up by 2mm in Acrobat that used preflight commands that do not seem to have ever existed in Acrobat.
Yes, I find it useful for many tasks at work, despite that it is frequently wrong. Where I find it most useful at work is:
1) coding simple scripts in languages I don't really know (like Google AppScript or regular expressions)
2) working together to troubleshoot problems (like on a web server or piece of software)
3) reformatting text to my specifications
4) generating cleaned-up transcripts of raw text from Youtube videos
5) getting a broad overview of a topic, with links to sources that I click to verify if it is actually accurate
Depending on who you are, your skills and the nature of your job, the list would obviously be different. For someone who's a better programmer than I am, or, on the other hand, doesn't have the need for code, then #1 would be irrelevant.
Meanwhile, personally, I use it for brainstorming and also creating recommendations lists for things like travel, music, books, etc - but I have some sophisticated techniques for scoping the problem for Claude for these.
For any of these, I wouldn't say it's 10x productivity, but it certainly enables me to do some things I wasn't able to do before (like #1, especially, or #4 which would have been incredibly tedious)

There was a lot of noise a few months ago about finally modernizing Air Traffic Control. I'm not holding my breath, even if some groups get all the money in the world allocated to work on it. Patience is required. We don't have patience.
Regarding Air Traffic Control updates. About 2003 I interviewed for project leader of a global distributed system to replace the existing first generation lading/crew allocation/everything-else-having-to-do-with-air-freight system. They have all likely reached their "Peter Principle" level (I've worked for a few), with no further development likely.
Those seductive LLM bots, sycophantically suggesting business strategies, profit models, and business plans to pitch to investors, should be quite adequate and need to fail no more often than the human CEO. This would save the company a lot of money. We may need an AI in a robo-golfing body to play golf with human golfers, but that should be "easy to manage". In addition, maybe the Board of Directors should be similarly replaced as they seem to do little than take large fees for some meetings every year and rubber-stamp the unjustifiable, ever-higher, CEO pay.

It doesn't matter how bad AI is at doing things Gary - the response I hear is "It's the first (second, third) version that came out 1 (2, 3) years ago. It'll get better, I'm just in denial (stupid/old/don't understand). Honestly, I wish I got that kind of leeway with my software teams when I put out new versions. People expect our things to work correctly even in beta and when things are wrong, they expect us to fix it -- immediately, not in two years when we get smarter.
Also, any criticism is met with - "You must not be using the tools (or using them correctly)". We use AI every day with Copilot. We have running AI agents, doing things all the time, AI can really make a lot of tricky issues we used to fight with go away. It's a great tool in the toolbox. In fact, I thought GPT-5 was a pretty good upgrade from the coding perspective.
One thing I thought of the other day, was Copilot being like a bit like a self driving car. Imagine a self driving car, that every 4 seconds you needed to grab the steering wheel and correct it for a second to keep it from crashing. One could argue that the car was self driving 80% of the miles. That's what Copilot is right now. We've tried bigger things (maybe not Vibe coding but somewhere in between), and we're impressed with what it comes up with, but not impressed enough to think we wanted to use it.
Entirely replace people at your own peril right now. Current AI is pretty impressive, but it's not there yet. If it's plateauing then it might be some time before it is.

There have been very few studies that factor the deleterious impacts of the use of generative AI tools, especially if their use is fraught with overreliance and over trust. Consider that if you use a generative AI tool to compose your emails. Your recipients are likely using a generative AI tool to summarize with hallucinations. These are simple risk of use dynamics that are largely not talked about. In many cases, you were just creating more work for others while you try to reduce and simplify the work that is being created for you by someone else’s GenAI tool or agent. It is a form of nonsense that burns a lot of tokens and creates a contrived energy crisis that everyone is freaking out about likely for no reason and for an ancillary technology, which is what AI is.

4.) I have not seen any agent that can actually safely navigate and grasp interactive output and correlate it to the code. They do not recognize by themselves that the button they made is broken; I have to explain it to them. They also cannot reliably use debuggers when provided access to them and do the craziest nonsense. I expect from a junior that they can use a debugger and do post-mortem debugging with core dumps and fix non-complex bugs.
5.) Juniors are capable of continuous learning. For example, their understanding of your codebase is already much better a month in—you do not have to wait until they become seniors for MASSIVE improvements. My comments on junior devs are a but tongue in cheek. And AI is actually pretty good at boilerplate code but terrible with edge cases. I don’t build web apps but research software and AI is great for the infrastructure around my core code.

Like when compilers appeared in the 1950s, their output was “meh.” Ok, skillfully handwritten machine code was more performant than compiler-generated code up to the 80s, and early compilers also suffered from reliability problems.
But it still was an automation which produced human-like work, that could be judged by normal standards.
This means there was a clear concept of who was responsible for errors. If valid C code produced buggy assembly, it was the compiler developer's fault, not the programmer's.
LLMs are nothing like that because of their bizarre, inhuman behavior. There simply is no workable concept of responsibility. There cannot be since they are opaque, impenetrable black boxes.

Regarding boilerplate: it helps to use expressive programming languages, that cut down the boilerplate needed. If this is not possible, I typically find it far more relaxing to use templating engines, that deterministically produce code according to instructions - than to coax highly questionable code out of an LLM that I have to very carefully review.

Agreed. I find it does a great job of refactoring out the intermixed generic code into simple well documented testable functions that I can trust are stable and thereafter mostly ignore. That then just leaves the unique code that solves the problem for me to deal with. It’s also really good at quickly identifying things I didn’t think about on my first pass through an implementation. This works particularly well if you use one model to pair program with, and a different model for code review. But the key reason this works is because I as a domain expert (at least in theory) am working in partnership with the AI. That is the exact opposite of the customer support use case.

It is not good at boilerplate code. At my work managers urged us to explore and use cursor as much as possible. So I did exactly that documenting every failure or success of AI assistance. Now my doc holds around 40 failures and up to 15 successes. Sounds terrible if you want to run a bussiness
While this view does have a nice ring to it I think it is also way off and doesn’t align with my experience in the field. I’m a SR dev on a team with a significant number of of JRs and our company leaned in hard to Cursor ect.
Based on my experience reviewing dozens of real world PRs from “agents” and JR devs, I strongly believe that JRs still much more generally intelligent than even the “thinking” LLMs at software engineering tasks.
Over the last couple of years I believe I’ve developed the correct heuristic: Coding assistants can do well if **both** of these conditions are met: 1) the entire problem/solution fits in the LLMs context window and 2) the problem/solution is sufficiently represented in the training data (i.e low distribution shift from GitHub/documentation data).
If a coding task does not meet both of these criteria then the JR developer will usually outperform the coding assistant. As in, they’ll come up with a working solution. A SR, of course vastly outperforms in this scenario.
You’d be surprised how many coding tasks in professional software development do not satisfy both criteria. The larger the team and more mature the codebase is, the less frequently tasks will meet these two criteria. Therefore the vast majority of JR dev tasks do not satisfy these criteria (most JR jobs are at big, mature companies).
Ironically, it’s extremely hard to design benchmarks that fail to meet these two criteria, given the fact that the readily available coding task datasets available for challenges like SWE bench are by definition meeting these two criteria.
And even more ironically, the loudest voices in the “vibe coding” community are startups (see YC/Gary Tan’s hilariously cringe podcast), where the majority of coding tasks will meet these two criteria. Tasks like implementing CRUD backends and branded UI components (think text fields, combo boxes, menus) check both boxes quite easily.
But, the real kicker here is: if **all** of your startup’s coding tasks meet both criteria, then by definition your software will only be differentiated aesthetically. In other words, your startup’s product will only be a slightly better version of a product that a non technical person could make with a nocode tool in a fraction of the time. Therefore, it’s just a matter of time before a competitor comes in with a human engineer + designer come in with a novel product.

Just to add my own view. The value of a Junior Team member is not in how much code they churn out, it is that they can (like all good employees) react dynamically to business needs, and, over time, learn enough to know when to react and how, and when to do nothing.
Also, a lot of what I have Junior team members doing is just speaking to end users, gathering requirements, trying to understand what people really need rather than what they say they want etc. etc. Then I work with them to devise a workable solution that problem which they can crack on with supervision, as needed. The coding part is rarely the bottleneck - the problem specification and solution design is.
Personally I think these tools will just raise the ceiling on how much, how fast, and how ambitious existing team's projects/output can be. And if every company has that advantage, then nobody does.

I think the difficulty is to educate young devs how to use AI productively. To simplify, in my experience, LLMs know everything about every programming language, but they are not good at software engineering. The problem for junior devs then is how to learn to be a good software engineer when they dont learn to be a good coder first (because they delegate coding to LLMs)?

Indeed. In some sense, training on synthetic data is already recursive. There is some limited evidence that recursive training reinforces the existing distribution and worsens generalization, but so few organizations can train frontier models, and they have powerful economic incentives not to produce negative results, that evidence is limited and not derived from frontier models.
The current model of "learning" is to make the context windows huge (and for the commercial models they are large indeed - able to ingest moderate sized codebases in their entirety) and try to inject all the relevant information in to the prompt or do RAG over even larger knowledge bases.
The models are getting better and closer to AI as we build in RAG and tool-use. Using Python to be our symbolic "AI" and RAG over curated documents as our memory - we are closer than ever before but clearly still not there. I remain skeptical that LLMs as executor will get us to AGI/ASI but I am not adamant -- though it is clear than LLMs alone will not get us AGI and the inability of existing models to truly learn (or frankly even locally learn - I still get stuck in loops where I point out an error, and the model apologizes profusely, before reproducing the same error I just pointed out, all the while insisting it is not) reinforces my skepticism.
I like this reply since it seems to track with my own experience and is more balanced than either the AI boosterism, or many of the skeptics on this Substack that seem to me to have never actually used AI in depth.
I think a combination of adversarial learning/RHLF, RAG, using Python or other languages/tools in chains of thought is improving LLMs, especially perhaps for coding, without declaring them simply a false path to abandon for some kind of neurosymbolic AI. I think the way forward is a hybrid approach, though scaling is NOT all you need.
I use AI quite a lot. I see its successes and its failures. There are far more failures than the hype would lead you to believe but I derive “mundane utility” from it. The idea that anyone would let even the frontier models work without close supervision is mind blowing, and thus far all the attempts I am aware of have ended in failure. It can probably increase the efficiency of your workers in some areas but it is not 10x or 100x for me. I just lost about an hour to GPT-5 giving me a step by step guide to moving a pdf page up by 2mm in Acrobat that used preflight commands that do not seem to have ever existed in Acrobat.
Yes, I find it useful for many tasks at work, despite that it is frequently wrong. Where I find it most useful at work is:
1) coding simple scripts in languages I don't really know (like Google AppScript or regular expressions)
2) working together to troubleshoot problems (like on a web server or piece of software)
3) reformatting text to my specifications
4) generating cleaned-up transcripts of raw text from Youtube videos
5) getting a broad overview of a topic, with links to sources that I click to verify if it is actually accurate
Depending on who you are, your skills and the nature of your job, the list would obviously be different. For someone who's a better programmer than I am, or, on the other hand, doesn't have the need for code, then #1 would be irrelevant.
Meanwhile, personally, I use it for brainstorming and also creating recommendations lists for things like travel, music, books, etc - but I have some sophisticated techniques for scoping the problem for Claude for these.
For any of these, I wouldn't say it's 10x productivity, but it certainly enables me to do some things I wasn't able to do before (like #1, especially, or #4 which would have been incredibly tedious)

The "AI" we have now thanks to LLM does not deserve to be called AI. It's kind of an expert system like once prolog or chip languages were, controlled using natural language and full of errors (so-called hallucinations). Therefore to rely on such "AI" to replace any job is a very bad thing to do. It should only be used as an assistant with strict human control.
PROLOG was way better. At least PROLOG programs could have fail-safe states.

They have all likely reached their "Peter Principle" level (I've worked for a few), with no further development likely.
Those seductive LLM bots, sycophantically suggesting business strategies, profit models, and business plans to pitch to investors, should be quite adequate and need to fail no more often than the human CEO. This would save the company a lot of money. We may need an AI in a robo-golfing body to play golf with human golfers, but that should be "easy to manage". It doesn't matter how bad AI is at doing things Gary - the response I hear is "It's the first (second, third) version that came out 1 (2, 3) years ago. It'll get better, I'm just in denial (stupid/old/don't understand). Honestly, I wish I got that kind of leeway with my software teams when I put out new versions. People expect our things to work correctly even in beta and when things are wrong, they expect us to fix it -- immediately, not in two years when we get smarter.
Also, any criticism is met with - "You must not be using the tools (or using them correctly)". We use AI every day with Copilot. We have running AI agents, doing things all the time, AI can really make a lot of tricky issues we used to fight with go away. It's a great tool in the toolbox. In fact, I thought GPT-5 was a pretty good upgrade from the coding perspective.
One thing I thought of the other day, was Copilot being like a bit like a self driving car. Imagine a self driving car, that every 4 seconds you needed to grab the steering wheel and correct it for a second to keep it from crashing. One could argue that the car was self driving 80% of the miles. That's what Copilot is right now. We've tried bigger things (maybe not Vibe coding but somewhere in between), and we're impressed with what it comes up with, but not impressed enough to think we wanted to use it.
Entirely replace people at your own peril right now. Current AI is pretty impressive, but it's not there yet. If it's plateauing then it might be some time before it is.

That is just not true. We may not be laying people off to replace them with AI, but we are not hiring people who leave, on the assumption that AI will do the work.
There have been very few studies that factor the deleterious impacts of the use of generative AI tools, especially if their use is fraught with overreliance and over trust. Consider that if you use a generative AI tool to compose your emails. Your recipients are likely using a generative AI tool to summarize with hallucinations. These are simple risk of use dynamics that are largely not talked about. In many cases, you were just creating more work for others while you try to reduce and simplify the work that is being created for you by someone else’s GenAI tool or agent. It is a form of nonsense that burns a lot of tokens and creates a contrived energy crisis that everyone is freaking out about likely for no reason and for an ancillary technology, which is what AI is.
